Open-source wins wherever data sovereignty and vendor independence matter — and those things matter to almost every large organization once AI moves from experiment to infrastructure. If your core workflows depend on a hosted proprietary model, you've handed someone else a kill switch on your operations. That's an unacceptable risk profile for regulated industries, governments, and any company that's actually thought through their long-term dependency map. The cost argument is separate and also real. At scale, running your own fine-tuned open model is orders of magnitude cheaper than paying per-token to a frontier lab. As open model quality continues to close the gap with proprietary frontier models, the business case becomes near-impossible to argue against.

Local deployment isn't a niche advantage anymore — it's a procurement requirement for an expanding set of customers. Healthcare, finance, legal, defense — all of them have data that can't leave controlled infrastructure. Open-source models are the only viable path for those use cases. That's a huge addressable market that proprietary hosted models are structurally locked out of.

When thousands of developers are fine-tuning, distilling, optimizing, and building tooling around an open model family, the rate of practical improvement is faster than what any single proprietary lab can match internally. Frontier quality still matters enormously for the highest-value use cases and proprietary labs have maintained a consistent advantage there. The gap between open-source frontier and proprietary frontier has narrowed, but it hasn't closed, and for the applications where model capability actually determines business outcomes — complex reasoning, nuanced writing, multimodal tasks — that gap is still meaningful. Enterprise procurement for serious AI applications prioritizes reliability, eval rigor, SLA guarantees, compliance certifications, and vendor accountability. Open-source models don't come with any of that. When something breaks in a production system, you can't file a support ticket with the open-source community. The full stack of enterprise requirements heavily favors proprietary vendors for the workflows that generate the most value.

The 'vendor lock-in is scary' argument is theoretically correct and practically overstated. Most enterprises are already deeply locked into cloud providers, ERP systems, and dozens of SaaS tools. They've decided that vendor dependency is an acceptable risk if the product is good enough. The question is whether the AI capability justifies the dependency, and for frontier models the answer for high-value workflows is usually yes.

Running your own GPU cluster, managing model updates, maintaining inference pipelines, handling load spikes — that's a significant engineering investment. Most companies don't want to build and maintain AI infrastructure if a hosted API solves the problem. The operational simplicity of proprietary APIs has genuine value.
